I noticed every dungeon/keep except minotaur drops shards.
Spider doesn't have heros and is the hardest dungeon.
What we can infer:
spider got shards from slain heros.
The mystery: how did the minotaur get heros without summoning them?
From people buying masteries with gems.
He then uses the gems he gets from selling the scrolls to buy shards.
